Sales commission comes from one formula: qualifying net sales times the commission rate. A rep with SAR 120,000 in net sales on a 3% rate earns SAR 3,600. The result depends on your method: a flat rate on all sales, tiers whose rate rises with sales, or a rate paid only above a threshold. Under Saudi Labor Law, commission is part of the actual wage (Article 2), so it counts toward end-of-service benefit unless you and the employee agree to exclude it (Article 86). Below: the three methods with one worked example, and what your policy should say to avoid disputes.

What is the formula for calculating sales commission?

Commission = base × rate. The rate is agreed with the rep; disputes start with the base: invoices or cash collected? Before or after discounts? Settle it in writing, in four steps, before the first month:

  1. Decide what you pay on: invoices the rep issued, or amounts customers actually paid; the gap is large if you sell on credit.
  2. Subtract discounts and returns: pay on the net sale, not the list price, and deduct a return in the month it came back.
  3. Apply the rate over a fixed period: usually the month, by the agreed method: flat, tiered or threshold.
  4. Send the rep a statement before payroll: invoices, payments, returns and the resulting amount, so objections come before payment, not after.

What is the difference between flat, tiered and threshold commission?

One illustrative example: a rep at a food distributor collected SAR 120,000 in net sales in October. Each method pays:

MethodRuleCalculationPayout (SAR)
Flat rate3% of all sales120,000 × 3%3,600
Tiers2% up to 50,000, 3% up to 100,000, 5% above1,000 + 1,500 + 1,0003,500
Threshold5% on sales above 60,00060,000 × 5%3,000

A flat rate is simplest to calculate and explain, but pays the same on the first riyal as the last. Tiers reward the rep more as sales grow. A threshold pays only above the level you already expect from the job, suiting a rep on a solid fixed salary.

The key decision with tiers: apply each rate only to the slice inside its tier, as in the table, or to all sales once a tier is crossed? Under the second approach, a rep who sold SAR 99,000 gets 3% of everything, SAR 2,970, while one who sold SAR 101,000 gets 5% of everything, SAR 5,050: SAR 2,080 more for SAR 2,000 of extra sales, which tempts reps to delay invoices into the month they cross the line. Under the first approach the two cases pay SAR 2,470 and SAR 2,550, a gap of only SAR 80.

Should commission be paid on sales or on cash collected?

If customers pay on delivery, the difference is small. If you sell on credit, paying on invoices means paying for money that may never arrive. The Labor Law's own definition of actual wage mentions commission paid for what the worker "markets, produces or collects", so paying on collections is a form the law recognizes.

Example: the same rep issued SAR 150,000 of net invoices in October, and customers paid SAR 120,000 of it by month end. At a flat 3% on collections, the rep earns SAR 3,600 with October's payroll, not the SAR 4,500 invoices would give, then SAR 900 in the month the remaining 30,000 arrives. If a customer returns goods worth SAR 6,000 after the commission on them was paid, the SAR 180 comes off next month's payout.

So put that rule in a policy the rep signs first. Article 92 of the Labor Law prohibits deducting any amount from a worker's wage for private rights without the worker's written consent, except in listed cases, and under Article 94 the labor court can order the return of anything deducted without right and fine the employer up to double the amount.

Is commission part of the salary under Saudi Labor Law?

Yes. Article 2 of the Labor Law (published by the Ministry of Human Resources) defines actual wage as the basic wage plus all other increments due, including "commission, a percentage of sales, or a percentage of profits", and states that wage in the law means actual wage. Three practical points follow:

  • End of service: Article 84 calculates the benefit on the last wage, so commission is included. Article 86 allows agreeing to leave all or some commissions out of the benefit wage, so write that into the contract if you want it. Full calculation: our end of service guide.
  • Payment date: Article 90 requires monthly-paid workers to be paid once a month, into accounts at approved banks. Set each month's payout date in the policy: under Article 94 the court can fine an employer who delays a wage without justification up to double the delayed amount.
  • Reps paid entirely by commission: under Article 96, when the whole wage is commissions or percentages of sales, the average daily wage is what the worker received for actual working days divided by those days. SAR 54,000 for 216 actual working days gives SAR 250 a day.

How do I calculate each rep's commission from WhatsApp?

The hard part is gathering the month-end figures: each rep's invoices, payments and returns, matched against what the rep says. Scattered across notebooks and files, they delay payroll or pay out on unpaid invoices.

In Fahim you record each invoice and payment by WhatsApp message under the rep's name as it happens, then ask at month end: "What did each rep collect, net, in October?" and get an instant report. If the rule is not in your system yet, send it to the assistant as a change request, such as "Add 3% on collections, and take any return's share off the next month." It shows the change in detail and applies nothing until you approve. Permissions keep each employee to what concerns them, and payroll runs from the same place, as in HR and payroll software. The "sales manager" agent watches performance and flags neglected customers all month, not only at the end.

Which mistakes cause commission disputes?

  • A verbal agreement, so each side remembers a different rate.
  • Tiers applied to all sales, tempting reps to hold invoices back.
  • Paying on credit invoices never collected, then struggling to recover it.
  • Changing the rate mid-month without written notice.
  • Taking back a return's share with no signed rule.
  • Paying out with no statement the rep reviewed first.

Summary: commission equals qualifying net sales times the rate. Choose a flat rate, tiers or a threshold, applying tiers only to the slice inside each. Pay on collections if you sell on credit, and put the returns rule and payment date in a policy the rep signs. Commission is part of the actual wage, so it counts toward end of service unless you agree to exclude it.

Frequently asked questions

What commission rate is right for a sales rep?

The law sets no rate; you agree it with the rep. Test it against your gross margin, not what others pay: if gross profit is 20% of sales, a 3% rate takes 15% of that profit; at a 10% margin, the same rate takes 30%.

Does commission count toward end-of-service benefit?

Yes, by default: Article 2 makes commission part of the actual wage, and Article 84 calculates the benefit on the last wage. The exception is an agreement, allowed by Article 86, to leave all or some commissions out of the benefit wage.

Can I take back commission on a return after paying it?

With the rep's written consent, given in advance: Article 92 prohibits deducting any amount from the wage for private rights without the worker's written consent, except in listed cases. Take a return's share off the next month's payout, not off the basic salary.

What if a rep leaves before their invoices are collected?

Decide it in the policy from day one: does the rep earn a share of payments arriving after leaving, and for how long? Article 88 requires settling a worker's dues within one week at most of the end of employment, or two weeks if the worker ended the contract, leaving no time to argue over unwritten rules.
